In all my life I've never know a diesel start and die due to glow plugs

If the fuel is cold enough you won't get enough heat to vaporise it with faulty plugs. Crank assist it might blip into life but the drag on the engine caused by the cold (thick oil, friction on dry parts, etc), just isn't enough bang in the combustion chamber to keep it alive.
Although I'd naturally go towards fuel/air mix, a few heat cycles with the glow plugs wouldn't go a miss. Leave the ignition until the plug light goes out then wait until the relay clicks, another heat cycle and 9 times out of 10 it will fire up without any drama.
If it does strike after multiple heat cycles then it obviously shows the plugs are on the way out.
I bet you ten to one his already tried multiple attempts!

or just count how long the light stays on lolYou could easily test if it is the glow plugs or time they are on issue.
You could bypass the relay and connect the big terminals to manually activate the glow plugs for say 10 sec then if it starts try again the next morning, if it works for a few mornings in a row it would suggest that your ecu temp sensor could be faulty not keeping the plugs on long enough.

Plus it totally feels like you are really getting stuck in when you bypass a relay etc!
Sounds like you are paying the price of using black, could be the FIP is fecked.Update:
This weekend I went through and checked everything, each plug is getting the same reading 11.7 volt and they are less than a month old NGK plugs, bench tested they all glow!
Checked all leak off pipes, again these are all reasonably new, I had fitted silicone, but as I have switched back to diesel I changed them for rubber. Checked all along the fuel lines, I did find a small crack in the diesel return pipe at the lift pump end so repaired this.
This morning:
Charged battery, did the plugs twice before cranking just to make sure, spins over sound like it wants to catch but nothing, keep trying and eventually it needs a jump start, few cranks later and fired up, big cloud of smoke :-/ also noticed while driving that when pulling away at a roundabout or kickdown again I get a lot of smoke
