What are you using to load the tensioner before tightening it's bolt ?

Well here is the weird thing, I tried to put the old belt and tensioner back on and it's the same.Your two choices that I can see is wrong tensioner or belt, if the old stuff goes back on then it can only be wrong parts,
I took the timing chest off as I snapped 3 bolts trying to take the cover plate off, I'm going to strip it back down again but I really cant see how it could have gone back together wrong. When the belt is on there is no movement with the 1/2 drive bar on it. It's so weird.Well thinking logically if neither old or new parts fit correctly, then common sense says something else is wrong.
Cam and crank are pretty much fixed, only thing that can really be off, is the inj pump., looks to me like you have had the timing chest off? anything odd whiclt you were doing it?
As you mention belt is running off the edge of the plain pulleys, have you tried a steel ruler on the outside of all the pulleys to see how they lie in relation to each other.
My tens was a rodney to fit, and again did not have much movement once fitted, but it did move when I applied some tension via the 1/2 drive ratchet, I just set up the tension on how much wiggle/twist the belt had.

It's on my drive, I will have another look at it as it cant be much, and I'm a workshop manager for a plant hire company, pretty sure I can figure this one out. Bet it was the three bolts that go around the water pump gallery? crap design, good tip is to smear the bolts in red hermatite so the coolant cannot get to the bolts, but no so much you create a hydraulic lock!
Iirc the inj pump rear support bracket can influence how the inj pump pulley sits in relation to the other pulleys.
There was a big issue with this years ago on the 300tdi, inj pump slightly out of line causing the belt to work its way off of the pulleys and destroy istelf.
If you think about it the only thing that can actually move in relation to each other is the inj pump, and if say the timing chest was fitted slightly to far one way (ie no dowels) os increasing the distance between pulleys, it could make the belt run to tight?
Nowt silly like any other engines in bits nearby? and possible risk of cross contamination, weird things happen in workshops!

Tbh I'm thinking about getting back on the tools, the manager job pays more but the stress that goes with it is just not worth it. Might go mobile again.Been there done that, now back on the spanners earning more and pretty much zero stress, switch brain off when entering work, and back on again when leaving!

That's true, I run a team of 11 lads at the .moment but only 5 of them are any good, I have the rest just washing machine and pre hiring them. My firm wont pay the money for good lads so we just end up with the ones just doing enough not to get sacked. When the country gets back on its feet, there is good money on the hgv side.
Stress is a killer, especially if you cannot get good mechs, as they are far and few between.
