Disco 1 Intermittent non-starter usually when hot

So, I am in need of help here as I am about out of ideas.

Disco 1 200tdi but it was once a 2.0l petrol MPi.
Now it's a 200tdi without a starter relay - battery directly connected to SM and solenoid trigger is on the ignition key.

What is happening is that occasionally it won't turn over, but after around 30 mins it starts quite normally. All das lights on as normal.

Voltage across terminals is 12.6v when ignition off.
Voltage at SM 12.5v with ignition off.
Test for parasitic drain gives 100mA - it's the radio and clock
Alternator full load test gives 13.5v at the battery (everything on including kitchen sink).
Battery is being charged at 13.7v when idling.

Given there is no relay to fail I am thinking could it be a failing solenoid, especially as this happens when the engine is hot, or has stood in the cold for a number of days.

All help much appreciated.

Just had a Eureka moment.
I think the voltage drop solenoid trigger cable is preventing enough power getting to the solenoid.
So, similar to old VW vans with engine in the back, I am going to try a hot start relay.
Basically a relay triggered by the ignition switch that gets more power from the battery to the solenoid.
If that don't work, well ...... We will see.
