Advice needed for fixing a VM 2.5

Hi Guys, I have a VM 2.5 in a Range Rover with approx 230K km. It's loud, has blowby and a lot of vibration at idle. It can be hard to start ( 5-7 seconds) and when it does it doesn't run smoothly and smokes until it's warmed up.

Because the engine was overheating previously, I flushed the cooling system, replaced the thermostat ( there wasn't one) and replaced upper and lower radiator hoses. Seems like its not overheating anymore but obviously it didn't resolve the other issues - still hard to start, lots of vibration at idle and missing on startup. I also found out that the crankcase vent was plugged so has sprung a few oil leaks.
Obviously many issues, but would like to keep this motor original rather than replacing it. Replacing to a TDI or V8 is too much of a project for me at the moment and to me the VM is unique.

The first issue I want to resolve is that I noticed some oil around Head 4 and some exhaust smoke around the are (no oil in water or vv, so heads are probably ok). I've been advised to use a single HG that comes from a XJ, instead of the individual ones. Any recommendations on what part I can use to replace the HG and what bolts to use?

For the hard start and smoke at startup, I will start with simplest first, with new glow plugs and replace the fuel filter. I cannot find new or refurbished injectors anywhere so hopefully they are ok. If anyone has used but good injectors for this engine please let me know.

For vibration, I am hoping it's fueling issues, but also sourced some engine and transmission mounts so will install those as soon as I can get a shop to help me since it involves lifting the engine.

Please share any wisdom and thoughts on my approaches for this engine, as it is fairly new to me.

If you haven't already got it get the factory workshop manual.

It's a big thick book for these. Includes both 2.4 and 2.5 VM. Not cheap but has saved me a fortune over the years I've had my V8

Compression check first as said, as for the head gaskets be careful when doing them as the threads in the block of VM engines are to be honest shít, so be prepared.

I see no reason why the single gasket from the XJ can't be used, just remember the headbolts have to be re-torqued after 1000mi..
 
If it has excessive blowby, then it is probably well shagged.

Get engine hot (drive it not let it tick over) and when it is idling loosen the oil filler cap, if the cap just rattle around all is good, if the cap pops off then you have your answer.

Sounds good. I will watch out for the threads. Will do a compression check cold this weekend and share the results.

It rattles around. Initially was popping off when the crankcase vent was clogged. I unclogged it and added a catch can, which catches some oil with routing back to the air filter.

Well if it just rattles around, it is not that bad.
