300TDi Wont Warm up

I know this is a common issue but I cant quite see a answer. I've got a 90 which has had a engine swap for a 300, and the serpentine belt failed taking out my expansion tank causing me to loose a lot of coolant, fortunately this didn't cause any damage to the engine and got it recovered. I've replaced the expansion tank and bled the engine but it just wont warm up now, sits in the first quarter. I have swapped the thermostat and the heaters are warm so I don't think I've got a air lock. I've also recently done the water pump to and it did get up to operating temp before. Have you got any ideas please?
 
How far have you driven it since?
Correct temperature quality make stat? with the rubber seal on the rim? not unusual to have a stat dead from the box.
Stat have a small bleed hole? if so did you fit it at the top?

I've driven 2x 30min trips and a hour, yea didn't skimp out I got a decent one and made sure it is fitted right (88 degree). The top hose is running cold so I don't think its not working right, and the temp gauge and sender is reading right about 68 degrees.
 
Have you tried cardboard over the rad? I used to blank the oil cooler part of the rad and half the rest of it in the winter to keep it warm, could have air in somewhere still as well

Stick the old stat back in as a test.

I have had first hand experience more than once of crap stats, first time thought bloody hell this heater is good today, was not until I was driving home that I twigged what was wrong, 12 miles each way good old 200tdi.
