New & overheating

:D Hi bought a 96 disco 300tdi to off road and generally have fun off roading with my Lad. It was all going well with an order placed for snorkel new exhaust and several other bits when :( a stone shot through the rad. I have changed the rad and put a new thermo in for good measure but cant seem to stop it overheating. When engine just started from cold water being pushed \out from pressure cap, have changed pressure cap but its still doing it. Heater not heating up either. Any ideas ? air lock, head gasket, head ? any advice would be good as missing the mud..

Did you overheat the vehicle or put cold water in while the engine was still hot?
