2.25 diesel i have 2 pots wet & 2 pots black?

happy new year one & all, rebuild of series 3 coming on nicely, have got engine running but rough white smoke. sending off injectors for overhaul next week and noticed 1&4 are fluffy black and 2&3 are just wet. took head off as no history and replaced stem seals and checked valve seats and bores etc. all seems fabulous but mystified by 2 smokey pots and 2 wet pots. should i also drop my injector pump in for checkover or am i missing something blindingly obvious? cheers:confused:
 
it wont be your pump unless rough on all cylinders,check injectors first ensure there refitted with steel washer and the copper washer,did you check head for cracking between the valves on each cylinder ,check bores for wear on opposite side to cam

Are these heads easy to skim?

I'm coming from a Mitsubishi Delica where the alloy head is a 100k miles service item :mad:

I'm not worried about my 2.25 head, but interested in how they bear up.
 
Since I've got a resident SIII engine expert on the line...

Think it might just need a good run which it wont get for a while, engine starts up okay, lively and responsive, but at higher revs splutters a wee bit - injector(s)?
 
or pump,or fuel system ,it may just be struggling getting enough fuel ,a good hard run will do it good ,same with pump full movement is good
