Also, how quickly does your temp gauge go up? Your thermostat might me stuck open.
Put a new thermostat in during the summer - still takes a good while for the needle to even move. But Air starts to warm up a bit even before the needle moves.
Matrix is ok. Flushed it during the summer and was pretty clean.
Only thing left to do is strip the heater box down and see if the foam on the flap is sealing properly. Think I’ve tried everything else!

What make of stat did you use?
They can be very iffy, not unknown for new ones not to work.

Thought it was Bearmach but looking again think its a generic after market job - same price mind you.
Worth changing out do you think?
 
I went through 5 duff stats of every kind before I found one that worked properly - i.e. it opened around 88 degrees. A couple didn't open until almost 100 degrees! In the end, a cheapo one from eurocarparts was the best. Even that is now opening too early, but better that than overheating.
