so it seems to run fine but it takes about 10minutes of over 50mph to get the engine to warm up at all. so 10min on the motorway will get the temp gauge up to about 1/3. it take 30min to get to work and the temp gauge will still not move and the heater blow cold air.
i was thinking thermostat. any ideas? is it easy to swap?

My 200tdi disco is the same, well almost. I've been told that they are all like that but find that hard to believe.
I'm sure that when they came out of the factory, the vehicles would have been quick to warm up.
I've put new thermostat in but it still takes 20miles of ordinary driving to get it warm and I rarely go more that a few miles at a time in the week.
I'm going to flush the heater and radiator out because I suspect that it may be bunged up with sludge.
The reason I think this is because I can drive round town doing stops and starts for half an hour and the heater is only just warm, but if I blast it from the lights up to about 4thousand revs the heater then gets hot for a bit. I'm thinking that the water pump is forcing the water round into the heater at the higher revs.
anyway, when I get some time to do it I'll let you know the outcome.
Thermostat easy if the bolts dont round off, be aware that you need a very tight fitting socket to get them off if you are not going to round them off. Yours may be ok but best to be careful. You can do it without draining the system, just catch the spills in a tray and top up after, well that's what I did anyway.
