I have a 2.5 nas diesel in my series and it is getting hard to start. Always needs two or three tries and heat for much longer than it should, with winter approaching what would you recommend. It smokes blue and black on start up and under load when cold very black. Air filter, fuel filter and oil changed recently.

Try turning it over before using heaters. If this improves starting, there may be a leak in the fuel system.
Otherwise check compression as the engine might just be getting tired.

And check the heaters.
 
I give mine 15-20 secs heat before starting and have no problem. If its chucking out blue & black smoke I'd be thinking timing or more likely worn out engine.

Glow plugs, power to glow plugs, battery condition.
Plenty of smoke on startup is pretty normal for an old diesel. Ignore it if it runs ok, and passes MOT. Puff of black smoke under load is also usual in that type of engine.
